How to Improve Pick Accuracy in Your Warehouse

A single wrong item can create a chain of avoidable costs: a disappointed customer, a support ticket, a return label, replacement shipping, and extra warehouse labor. For growing brands, learning how to improve pick accuracy is not simply about reducing mistakes on the floor. It is about protecting customer trust while keeping fulfillment costs predictable as order volume rises.

Pick accuracy depends on more than picker effort. Product data, warehouse layout, inventory control, order workflows, and quality checks all influence whether the right SKU reaches the packing station. The strongest operations build a process that makes the correct pick easy and the incorrect pick difficult.

Start With an Accurate Inventory Foundation

Pickers cannot consistently select the right item when inventory records, labels, or locations are unreliable. Before changing labor processes, make sure the warehouse management system reflects what is physically in each bin, shelf, or pallet position.

Every sellable item should have a unique SKU, clear description, and scannable barcode. Avoid relying on product names alone, especially when names are similar or products have minor variations in size, color, scent, or bundle configuration. “Black bottle” is not a reliable identifier when several products could fit that description. A SKU and barcode are.

Receiving is where pick accuracy begins. Inventory should be counted, inspected, labeled, and assigned to a verified location before it becomes available for fulfillment. If a supplier sends 500 units but 480 are received into the system, the resulting inventory discrepancy will eventually appear as a short pick, substitute, or backorder.

Cycle counts are equally important. Rather than waiting for an annual physical count, count high-volume and high-value SKUs on a regular schedule. Investigate differences instead of simply adjusting the quantity. The cause may be receiving errors, unrecorded damage, poor location discipline, or an incorrect item stored in the bin.

Improve Pick Accuracy With Better Slotting

Slotting means placing products in locations that support efficient, reliable picking. A poorly slotted warehouse increases travel time and encourages mistakes, particularly during busy periods when pickers are moving quickly.

Fast-moving items should be accessible and replenished often enough to prevent stockouts in pick locations. Slow-moving inventory can be stored farther away or higher up, where it does not consume premium space. This reduces unnecessary movement and helps teams focus on the products they handle most frequently.

Keep look-alike SKUs apart. Similar packaging, nearly identical flavors, adjacent sizes, and single units versus multipacks are common sources of fulfillment errors. Separating them physically is often more effective than reminding staff to “be careful.” If they must be stored near one another, use highly visible shelf labels and product images where appropriate.

Bin locations should have a consistent naming convention, such as zone, aisle, bay, and shelf. The label on the physical location must match the warehouse system exactly. Clear location identifiers reduce guesswork and make training easier for seasonal or newly hired team members.

There is a trade-off to consider. Re-slotting inventory too frequently can create confusion and introduce new errors. Update locations when order patterns or inventory mix truly justify the change, then communicate the update and verify that the system, shelf labels, and team instructions are aligned.

Standardize the Pick Process

Reliable fulfillment centers do not depend on each person having their own method. They document a standard workflow that applies from the moment an order is released through handoff to packing.

A practical process may include reviewing the pick list, traveling to the assigned location, scanning the location, scanning the product barcode, confirming the quantity, and placing the order in a clearly identified tote or cart position. The exact sequence depends on the operation and its technology, but each handoff should be unambiguous.

Barcode scanning is one of the most effective controls available. A scan confirms that a picker is at the correct location and has selected the intended SKU. It also creates a record that can be reviewed when an error occurs. Manual confirmation can work for low-volume operations with a small catalog, but it becomes less dependable as order volume, SKU count, and employee count increase.

Batch picking can improve speed, but it needs structure. When several orders are picked at once, each order should remain clearly separated through totes, dividers, or scan-directed sort steps. Otherwise, a faster picking method can lead to mixed orders and more costly corrections downstream.

For some brands, zone picking is a better fit. Different pickers handle designated sections of the warehouse, and orders are consolidated before packing. This reduces travel time in large facilities, though it adds handoffs that must be tracked carefully. The right method depends on order volume, SKU velocity, item size, and the layout of the facility.

Build Verification Into Packing

The packing station is the last practical point to catch an incorrect item before it reaches a customer. Treat it as a quality checkpoint, not just a place to add dunnage and print a label.

Packers should confirm the SKU, quantity, order number, and any special instructions before sealing the carton. For high-risk orders, such as multi-item orders, subscription kits, high-value goods, or products with frequent look-alike errors, add a scan verification step. A scale check can provide another useful control when the expected order weight is known.

Not every order needs the same level of inspection. Rechecking every single item by hand may slow fulfillment without meaningfully improving results for simple, low-risk orders. A better approach is to use stronger verification for orders and SKUs that data shows are most likely to generate mistakes.

Photography can also help in certain operations, especially for custom kitting, retail-compliant labeling, and FBA prep. A quick visual record of the completed shipment may make it easier to investigate a claim. It should support a disciplined process, not replace one.

Train for Accuracy, Then Measure It

Training should show team members why the process exists, not just which buttons to press. A picker who understands the customer and cost impact of a wrong shipment is more likely to follow location scans, tote rules, and exception procedures consistently.

Use real examples during onboarding: a similar-looking SKU, a split-case quantity, an out-of-stock location, or an order requiring a specific insert. Then confirm competency through supervised picks before someone works independently. Refresher training is particularly valuable before peak season, after a system change, or when new product lines arrive.

Track pick accuracy as a clear, consistent metric. One common calculation is the number of correctly picked order lines divided by total picked order lines. Monitoring accuracy by shift, zone, SKU, order type, and employee can reveal patterns that an overall warehouse percentage may hide.

Do not use measurement only to assign blame. If errors cluster around one product, investigate packaging, location labeling, barcode quality, and replenishment practices. If mistakes increase during certain shifts, look at staffing levels, training, fatigue, and order release timing. Good data helps managers correct the process rather than repeatedly treating the symptom.

Manage Exceptions Without Creating More Errors

Exceptions are where otherwise dependable workflows often break down. A picker finds an empty location, damaged unit, unreadable barcode, or inventory mismatch and feels pressure to keep the order moving. Without a defined response, they may substitute an item, pull from an unverified location, or leave the issue for someone else.

Create a simple escalation path. The picker should know when to pause the order, who can authorize a substitution, how to record damaged inventory, and how an inventory discrepancy is resolved. Customer-approved substitutions may be appropriate for some brands, but they should never be assumed at the warehouse level.

Replenishment also deserves attention. Many pick errors happen when a pick face is empty and a team member retrieves product from reserve storage without a system-directed move. Replenish proactively, scan transfers, and verify that replenishment stock matches the location label before it is available to pick.

Use Technology to Support, Not Complicate, the Floor

Warehouse technology should reduce decision-making at the point of work. A capable warehouse management system can direct pick paths, validate locations and items through scanning, prioritize orders by carrier cutoff, and maintain real-time inventory visibility.

Still, more technology is not automatically better. Voice picking, pick-to-light systems, automation, and mobile devices can be valuable at higher volumes, but they require clean data, thoughtful implementation, and ongoing maintenance. A small or mid-sized brand may see a larger immediate gain from barcode discipline, organized locations, and reliable system integrations than from expensive automation.
